Furnaces rarely die all at once. Most of them spend their last few winters sending signals: a gas bill that climbs a little each year, a bedroom over the garage that never warms up, a new rattle at startup, a service call that becomes an annual event. Homeowners who read those signals early get to replace on their own schedule, in September or October, with time to compare options. Homeowners who wait end up making the decision at seven in the morning on a January weekday with the house at 54 degrees.

No single item on this list is a verdict on its own. A twelve-year-old furnace with one noisy blower bearing is a repair. A nineteen-year-old furnace with rising bills, a yellow flame, and its second repair in two winters is a replacement. Count how many of these describe your system.

The 50% rule is the simplest tool for reading a repair estimate. If the repair costs more than half of what a comparable new furnace would cost installed, replace instead. When the furnace is down and a technician is standing in your basement, this is the order to think through it. It takes about five minutes and it is the same sequence we use.
Is it safe? A cracked heat exchanger, a failed venting system, or a gas leak takes the furnace out of service today. If the answer here is no, the rest of the walkthrough is about replacement timing, not repair.
How old is it? Under 10, lean repair. 10 to 15, weigh it carefully. Past 15, lean replacement unless the fix is minor and the rest of the furnace checks out.
What failed? Ignitors, flame sensors, capacitors, and thermostats are cheap and quick. Blower motors and control boards are middle-of-the-road. Heat exchangers and gas valves on an old furnace are replacement territory.
Apply the 50% rule. Put the repair estimate next to an installed replacement estimate for a comparable furnace. Over half, replace. Well under half on a younger unit, repair.
Look at the history. If this is the second or third repair in as many winters, add those invoices to the estimate. That total is what you have really been paying to keep the old furnace.
Consider what a new furnace gets you. A modern high-efficiency furnace uses meaningfully less gas than a worn 15-year-old unit, starts a fresh parts warranty, and lets you fix the sizing and airflow problems that caused the old one's symptoms. If the air conditioner is also near the end of its life, replacing both at once is usually less expensive than two separate projects.
Decide on timing, not just yes or no. If the furnace can be repaired safely and cheaply enough to get through the winter, that is sometimes the right call even when replacement is coming, because it moves the replacement into the shoulder season where you can plan it. Just be honest that it is a bridge, not a fix.

Older housing stock adds another reason to plan ahead.
